Customer experience and mystery shopping

You have the scores and the shop reports. The experience still says otherwise.

Surface interviews the people on the front line, reads the shop reports and the records behind them, and shows where the staff, the shoppers and the systems agree and where they part.

What you’re up against

The report ends where the explanation starts.

  1. 01

    The score that never moves

The numbers look fine and management is happy. The people at the front desk don’t believe them.

  2. 02

The shop that lands on the manager

A failed visit becomes “what’s going on in your branch?” The staff have an explanation, and it never reaches the report.

  3. 03

    The fix nobody can check

Retraining follows a bad wave. The next wave is a different month and a different shopper, so nobody can say whether it worked.

Beneath the process

A complaint, from first contact to close

Ask the team how a complaint is handled and you hear the version drawn here. Move the lens along it to see the same complaints as the systems recorded them.

One investigation

The step the shoppers kept missing.

Follow one investigation from a sentence in an interview to a decision. The people, clubs and figures are invented. The method is how Surface works.

  1. 01 What people said

“A freeze doesn’t count for anything. A new member does.”

  2. 02 What the systems recorded

    Cancellations and freezes, six months

    ClubsFreeze offeredTraining done
    26 on the new-member bonus22%96%
    14 on the older scheme49%96%
Shop visits, two wavesSkipped in 37 of 80

22% where the bonus counts only new members, against 49% elsewhere

The gap follows the bonus scheme. Club size, shift and region do not explain it.

Six months of cancellations across all forty clubs, with whether a freeze was offered, from an export of the membership system. Two mystery-shop waves, eighty visits, from the agency’s reports.

The split by bonus scheme is where to look. It does not establish the cause on its own.

  3. 03 A second account

“We all did the retention training in March. Everyone knows the freeze exists.”
    Club managerInvented excerpt
“We all did the retention training in March. Everyone knows the freeze exists.”

The training records agree: completion is the same at both kinds of club. A training gap is the first explanation to test, and this account argues against it.

  4. 04 The procedure

    Cancellation procedure and club bonus

    The procedure says

    • Offer a freeze before any cancellation

    The club bonus counts

    • New members
    • Saved memberships

The procedure asks for a step the bonus does not count

The procedure asks staff to offer a freeze before processing any cancellation. The club bonus at twenty-six clubs counts new members only; the older scheme at fourteen clubs counts net members.

  5. 05 The finding

    Finding for review

Staff skip the freeze offer where the club bonus counts only new members.

At the 26 clubs on the new-member bonus, a freeze is offered in 22% of cancellations; at the 14 on the older scheme, 49%. The shop reports show the skipped step. The bonus scheme explains it.

Ruled outTraining. Completion is 96% in both groups, and the gap follows the bonus scheme.

  6. 06 The decision

    Count a saved membership.

Count a saved membership toward the club target, and put the freeze offer into the cancellation form.

Who we talk to, what we read

The front line, the shop reports, and what sits behind them.

Surface talks to

  • Front-line staff across sites
  • Their managers
  • The head of the function
  • The people who set targets and bonuses

Surface reads

  • Mystery-shop reports and scores
  • Complaints and their history
  • Cancellations, refunds or returns
  • Target and bonus schemes
  • The procedures staff are asked to follow

In the pilot, Surface reads exports of the systems you already keep, and the agency’s reports. What it can show depends on what they hold and how far back. We check that in the first call.

What you come away with

A brief the next wave can test.

Each finding sets what the staff said beside what the systems recorded and what the procedure says, names the explanation it ruled out, and points to a decision with an owner.

  • Every finding links to the verbatim quotes behind it.
  • Numbers are calculated from stated inputs, not written by the AI.
  • Findings are checked across three independent runs. A headline that does not hold up is withheld.

Before we begin

Questions people ask.

Do you replace mystery shopping?

No. The shop shows what a customer met. Surface adds what the staff say and what the systems recorded, so the next wave tests a change. Agencies can bring Surface to their clients; see For firms.

Will front-line staff feel targeted?

The interviews ask about the work, and each person chooses how they are quoted: by name, by role only, or not quoted at all. Your company sees findings and the quotes people allowed, never a transcript.

How is our data handled?

Interview data is stored in the EU (Stockholm). The application and AI processing run in the United States. Security documents are available to client companies under NDA.

What do you need from our systems?

Exports of the shop reports, the complaints and the records that go with the question. In the pilot, we work through the exports with you.

The offer

One question, ten people, one brief.

We agree one question about one process with you, interview up to ten of your people by voice or text, read the records that go with it, and take you through a brief that shows the evidence for every finding.
